In today’s world, everyone benefits from cybersecurity solutions. A cybersecurity attack can result in everything from identity theft to extortion attempts, to the loss of important data.  Education is not confined to just classrooms -  across ecosystems and thus, cybersecurity has emerged as far more than a technical safeguard. The expansion of Ed-tech has transformed student data into a valuable and vulnerable asset in the digital economy.  Therefore, cybersecurity is no longer an operational concern. It is a strategic imperative that directly shapes the institutional credibility, stakeholder trust and the future of digital learning itself. 

Global Excellence sat down with Dr. Pinaki, whose expertise spans governance, audit frameworks, and risk management, to unpack the role of cybersecurity in education. Dr. Pinaki examines how the threat landscape is changing, why compliance alone is no longer sufficient, and what it truly means to build cyber-resilient institutions in an AI-powered world.

Q: In an increasingly digital-first education landscape, how do you define the role of cybersecurity—not just as a technical layer, but as a foundational pillar of trust in Ed-tech ecosystems?

A: Cybersecurity in Ed-tech is no longer just a technical safeguard. The entire learning ecosystem depends on the foundation of trust. From my experience in Governance, Audits, and enterprise risk management frameworks, I see cybersecurity as a business enabler rather than just a support function. Today, highly sensitive data such as student identities, their academic data, and even the student’s behavioral data are being processed by education platforms. The credibility of an education platform is also influenced by the availability, confidentiality, and integrity of data. Hence, cybersecurity becomes a vital pillar that builds trust among all stakeholders which includes students, parents, and regulatory bodies, just like governance or academic standards.

Q: From your perspective, what are the most critical shifts we’ve seen in the threat landscape for education over the past few years?

A: The threat landscape has significantly evolved especially with the acceleration of digital or online learning. There has been a notable rise in ransomware attacks targeting universities and Ed-tech platforms due to the high-value data and often fragmented security posture. Identity-based attacks such as phishing and credential compromise have increased with remote access models. Additionally, third-party risks have also increased as institutions are now heavily relying on SaaS/Cloud platforms and integrations. From a security perspective, it is notable that attackers are now exploiting governance gaps and human vulnerabilities and not just technical vulnerabilities.

Q: Student data is becoming one of the most valuable digital assets today. Where do you see the biggest vulnerabilities emerging—especially in cloud-based and AI-driven learning platforms?

A: The biggest vulnerabilities lie in mis-configured cloud environments, weak identity and access management controls and uncontrolled data flows within AI based systems. From my experience, issues like over-privileged user access, lack of role-based access control and poor segregation of duties often resulted in unauthorized access. Additionally, insufficient logging and monitoring increase the risk of delays in detecting security incidents and the increasing use of third-party SaaS/cloud services and APIs is also increasing the overall risk landscape and posture, especially when risk management and due diligence of service providers are not sufficient.

Another risk associated with AI-based platforms is related to how student data is being collected, processed, and reused. The data being used for model training can lead to data leakage when proper governance is lacking. The lack of transparency is also increasing risk particularly when it comes to issues of privacy and compliance. Emerging risks like data poisoning and model-based attacks are also becoming more relevant nowadays. The risk of even minor control failures is significant when it comes to student PII data, making proper risk-based governance critical.

Q: Many institutions still treat cybersecurity as an IT responsibility rather than an institutional priority. What risks does this mindset create at scale?

A: This approach towards the management of cybersecurity where the focus is on IT’s responsibilities, creates significant enterprise-wide risks through the fragmentation of ownership and control and the limiting of accountability across business functions. Such fragmentation, where the focus is on IT, is likely to create differences between the formulation of policies and the actual implementation of the same. Also, this mindset is likely to create significant risks with regards to threats, the time taken for the detection and response to such threats, and the overall strengthening of key areas such as data governance, third-party risk, and business continuity. Furthermore, such an approach will also limit the integration of cybersecurity with strategic business areas such as digital transformation and the adoption of AI, where the risks are the greatest.

Q: With the rapid adoption of AI in education, what new categories of risk—ethical, operational, or security-related—should leaders be paying attention to right now?

A: The risks associated with AI are multi-dimensional, ranging across the spectrum of ethics, operation, technology, and security. These risks are also interconnected with each other. The ethical risks are associated with the concerns of bias, fairness, accountability and the improper use of student data, which may have significant implications for the level of trust. The transparency and explainability of the AI decision-making process are also areas of concern. The improper use of data may also give rise to significant privacy and regulatory issues. The operational risks are associated with the improper use of AI, which may result in the generation of false or misleading information. The implications of such information may have significant implications for the quality of learning. The emerging risks, such as model poisoning, attacks, data leakage, and unauthorized access to the training data, are also significant. The risks are also associated with the AI supply chain. The increasing use of AI also demands that the institution’s leadership recognize the fact that the threat landscape is expanding.

Q:  A lot of institutions operate within compliance frameworks, but compliance doesn’t always equal security. How can education leaders move from a compliance-driven approach to a resilience-driven cybersecurity strategy?

A:   Compliance creates a foundation for security; however, it often creates an environment where there is a checklist mentality rather than an effective approach to controls. Organizations end up designing controls to satisfy framework requirements rather than focusing on the effectiveness of those controls in practical situations. This creates an environment of false confidence where an organization is compliant with documentation but is still vulnerable to risks.
For an organization to move forward in terms of a resilience-oriented approach, it is imperative that it adopt a risk-based framework where controls are prioritized according to business impact and threat probability. This can only be achieved by incorporating continuous monitoring, real-time alerts and investing in control automation with AI-driven analytics. It is imperative that an organization incorporate control validation by simulating various scenarios such as response drills and tabletop exercises. The focus must shift from “Are we compliant?” to “Can we detect, prevent, respond to, and recover from emerging threats effectively?” This requires an organization to incorporate its cybersecurity function within its overall risk management strategy, align it with its business objectives and encourage cross-functional cooperation to develop an adaptive security culture.

Q: What does a ‘cyber-resilient’ education institution actually look like in practice?

A: A cyber-resilient organization is defined by its capacity to anticipate, withstand, and recover from cyber incidents while causing minimal disruption to operations. This includes the organization having mature incident response plans, validated business continuity plans, real-time monitoring, and strong governance structures. It also involves the organization’s capacity to embed security into its day-to-day operations, including the implementation of strong access controls, vendor assessments, and risk management activities. Cyber resilience involves the organization’s capacity to defend, recover, and adapt to cyber incidents.

Q: As AI becomes deeply embedded in learning systems, how important is governance—and what should a strong AI governance framework in education include?

A: The importance of AI governance can be understood in terms of its need for accountability transparency, and ethical use of technology. This means that AI governance should be based on a proper framework that includes policies for using the data, ownership of AI systems, validating AI models, and using audit trails. From the perspective of governance, risk, and compliance, AI governance should be implemented across the entire lifecycle of AI, including its data collection to deployment and monitoring. This will help in the identification and mitigation of risks proactively for learning systems.

Q: How can institutions strike the right balance between innovation and control when deploying AI-driven learning solutions?

A: Institutions can achieve the right balance by incorporating AI governance and managing risks into the innovation process. This can be done by not treating these elements as separate entities. The “controlled innovation” paradigm, which involves the phased rollout of AI technologies with embedded security, privacy, and compliance checks, can be used to help manage AI driven risks. This can be done by using sandboxing, piloting, and continuous monitoring. This process can be used to validate models and quickly detect any emerging risk. On the other hand, the inclusion of robust security features, along with collaboration across functions, can help ensure that innovation is properly aligned with institutional goals.

Q:  What are the key principles institutions should follow when designing secure and scalable digital learning environments?

A: The fundamental principles include the principles of least privilege access, identity and access management, safe and secure architectural design, monitoring, and vendor risk management. Scalability must be supported by the use of automation in order to facilitate the implementation of controls in a consistent manner. In my experience, the integration of these principles at the onset of the development process helps to prevent inefficiencies in the operations of the systems.

Q: “Security by design” is often discussed, but rarely implemented effectively. What does it truly mean in the context of Ed-tech infrastructure?

A:  Security by design also includes the integration of security aspects in all phases of the system development life cycle, including the adoption of secure coding practices, the inclusion of threat modeling in the design phase, the implementation of automated security testing, and the inclusion of security controls in the CI/CD process to facilitate the early detection of vulnerabilities.

In the context of the Ed-tech sector, this also includes the implementation of privacy by design principles, given the sensitivity of the data of students. In this regard, the platforms must be designed with data minimization, storage, and sharing aspects. In the context of security by design, there is also the requirement for the implementation of scalable cloud models, API integrations, and third-party risks. In all these aspects, the focus is on the development of systems that are inherently secure and capable of adapting to emerging threats.

Q: For emerging Ed-tech startups, what should be prioritized early on to avoid security vulnerabilities at scale?

A: Ed-tech startups should focus on the foundational controls like identity and access controls, cloud configurations, change management, back-up restoration, data protection, and initial compliance readiness like SOC 2 or ISO 27001. A security-first organizational culture should be established in the startup. This is because it is far easier to build systems with security in mind initially rather than trying to add controls later in the growth of the organization.

Q: Who should ultimately own cybersecurity in an education institution—the CIO, leadership team, or governing bodies? Or is it a shared responsibility?

A: The responsibility of cybersecurity is a collective responsibility that involves the entire organization. While the Chief Information Officer or the Chief Information Security Officer might be the ones who carry out the execution of the cybersecurity initiatives, the responsibility for cybersecurity should not rest entirely on the shoulders of the person or the team that carries out the tasks. The actual responsibility should trickle down to the leadership level and the governing bodies of the organization. For the organization to have proper cybersecurity governance, the board should have proper visibility into the activities, the roles should be defined properly, and the accountability should be well established within the organization. Organizations that adopt the collective responsibility approach to cybersecurity are likely to have a better and more sustainable cybersecurity posture.

Q: What role does awareness and behavioural change (among students, teachers, and administrators) play in strengthening cybersecurity?

A: Awareness and behavioral changes among students, teachers and administrators are essential components of reinforcing a secure posture, considering that a significant percentage of security breaches are caused by human error or negligence, such as being phished, mismanaging passwords, and handling sensitive information. In an educational framework where there is a large and heterogeneous user base, awareness strategies are essential and must be supported by simulations such as phishing exercises to ensure effective understanding of security concepts while minimizing exposure to security breaches. Awareness strategies must be supported by changes in behavior. Significant changes are realized by creating a culture of security where the entire students, teachers and administrators consider security a collective responsibility and not solely a technical issue. Encouraging a culture of security where breaches are reported immediately, where there is compliance with access control policies and where data handling is secure significantly improves the overall security posture of an organization. When security becomes a culture where the human aspect of security is not a weakness but a strength, the overall security posture of an organization is significantly improved.

Q: Looking ahead, what are the biggest cybersecurity challenges that will define the future of digital education over the next 5–10 years?

A: The future of digital education would be impacted by sophisticated AI-based threats, changing regulations, and a more interconnected ecosystem. With the advancement of AI technologies, new types of attacks such as model poisoning attacks, deepfakes, and automated social engineering attacks would test the boundaries of trust, identity verification and academic integrity. Increased use of cloud-based services, APIs and third-party tools would increase supply chain attacks, while the large-scale collection of sensitive student data would make Ed-tech platforms a lucrative target for hackers. Any change in the current data protection laws will add complexity to the current data privacy, consent management and trans-border data flows. The integration of AI and cybersecurity will require an adaptive and intelligence-based approach to security frameworks that include elements of risk management, monitoring and ethical AI governance.

Q:   If you had to give one strategic recommendation to global education leaders building future-ready institutions, what would it be?

A:  My primary recommendation for this situation requires organizations to treat cybersecurity as a vital strategic investment which extends beyond basic compliance needs. The institution uses cybersecurity as a fundamental element of its strategic framework to achieve three objectives which include risk management, innovation development and business goal achievement. The institution needs to implement security practices which will enable them to adapt to new technological developments and emerging security threats. The implementation of cybersecurity at the strategic level enables institutions to establish trust with their stakeholders while they develop secure systems and maintain operational resilience in a digital environment which faces increasing security threats.
